August feels like the tail end of summer. But for anyone serious about retail media performance, August is when the Q4 groundwork needs to be laid. The biggest retail period of the year, from October through to Christmas, will be won or lost on decisions and investments made in the next eight weeks. Here’s the checklist you should be working through right now. 

For Retailers: Is Your Infrastructure Q4-Ready?

The first question for any retailer with a digital display estate: is your hardware in good shape for peak trading? A screen failure in November is significantly more costly than one in July. Pre-Q4 is the time for preventative maintenance, hardware audits, and any planned upgrades that would otherwise be disruptive during high-footfall periods.

If you’re planning to expand your estate ahead of Q4, adding new sites, upgrading legacy hardware, or launching new display zones, those conversations need to start now. Lead times on quality retail hardware mean that August decisions become October live dates. 

For Brands and Agencies: Build Your Creative Scenarios 

Q4 retail media campaigns that perform well are not built in October. They’re designed now. Every contextual trigger scenario. Black Friday promotions, Christmas gift messaging, January sale transitions, needs to be mapped, briefed, and in production before the quarter begins.

For agencies managing Q4 campaigns across multiple brand clients, this is the period to lock in the retail media placements, brief the creative, and confirm the measurement methodology before the Christmas rush makes everything more expensive and harder to execute. 

For All: Confirm Your Measurement Framework 

Q4 is a period of significant promotional activity across the board, which makes clean measurement harder. If you want to attribute the impact of your retail media investment accurately during Q4, you need to have your measurement framework established well in advance, clear baselines, control vs. exposed methodologies, and agreed KPIs.

Trying to set this up in October is too late.
